Purple team exercises are supposed to bridge the gap between offensive and defensive security. In practice, they often devolve into red and blue teams working in the same room but not actually together. The gap between the simulation and what happens at 2 am in a live environment is substantial.

The Friction Points in Real Operations

Consider what actually happens during an incident. An analyst extracts a hash from a PDF and pastes it into the SIEM. This is not stupidity; it's the fastest path given the tools at hand. A red team script that worked beautifully in the exercise gets rewritten by hand because the blue team's environment doesn't match the simulation setup. A critical patch sits in a change-approval queue for three weeks, but the exploitation window is six days.

Each person in this chain is competent and following procedure. The issue is systemic. Purple team exercises assume alignment that doesn't exist in production: synchronized tooling, identical network conditions, permission structures that allow rapid iteration, and timeline synchronisation between security work and operational constraints.

The Tool and Process Mismatch

Red team tools often assume conditions—network visibility, command execution speed, lateral movement paths—that don't hold in defended environments. When a blue team tries to operationalise a red team finding, they're translating between systems. A red team might discover an attack path through domain trusts; the blue team has to retrofit detection into a SIEM that wasn't designed with that attack in mind. The same script that ran in 30 seconds in the lab takes six minutes in production because of monitoring overhead.

On the infrastructure side, this is particularly acute. A streaming dedicated server or a multi-tenant VPS environment has constraints that isolated test networks don't have. Bandwidth shaping, network segmentation, and resource contention all change how an attack actually unfolds. A penetration test on a clean, isolated system is genuinely different from the same test against a busy, monitored, shared infrastructure.

Knowledge Transfer Breaks at the Edges

Purple team exercises often assume knowledge transfer flows cleanly. It doesn't. The red team finds a vulnerability; the blue team must now defend against it. But the red team's understanding of why the vulnerability exists—the business decision, the legacy constraint, the trade-off with availability—often doesn't transfer. The blue team may implement a detection that triggers constantly on legitimate traffic, or propose a remediation that breaks production.

Similarly, blue team knowledge about operational reality—why certain systems can't be updated on a schedule, why monitoring isn't comprehensive everywhere, why network segmentation is incomplete—isn't always available to the red team. So the red team exercises against a network model that doesn't match what's actually defended.

Making Purple Teams Functional

Effective purple team work requires collapsing these gaps before the exercise starts. This means shared documentation of network architecture (not sanitised diagrams, but actual constraint and decision records). It means red and blue teams using the same tools, or at least tools that output compatible formats. It means change-approval processes that can move at the speed of security incident response, or at least understanding why they can't.

For organisations running their own infrastructure—whether dedicated servers, offshore hosting, or multi-cloud deployments—this is non-negotiable. A purple team exercise that doesn't account for the actual approval timelines, tool limitations, and operational constraints of your environment is a dress rehearsal for a play you'll never actually perform.

The red and blue teams aren't failing. The system connecting them is. Fix the system—remove the friction points, synchronise the tools, align the timelines—and purple team collaboration becomes possible. Until then, you're just running two separate exercises in the same room.
